From days of release paperwork to minutes

How Liatrio automated regulated release documentation with AI for a leading life sciences diagnostics company, while keeping approval decisions in human hands.

THE CHALLENGE

A Documentation-Heavy Release Process

In life sciences, every software release requires extensive regulatory documentation. A value stream mapping workshop revealed just how complex the client's process had become: nearly 90 steps, 11 roles, and significant delays. In fact, 88% of the time spent completing the release process was spent waiting rather than making progress. Roughly a third of the steps were documentation, sign-off routing, or release tracking. Only 6.7% of hand-offs arrived ready to use, and no one was automating this work.

THE SOLUTION

Automate the paperwork. Keep people on the decisions.

  1. Started with the value stream map to identify and prioritize the documentation bottlenecks slowing down each release.

  2. Co-designed templates and sign-off steps with the client's quality engineers.

  3. Connected the release toolchain so documents pre-fill from source systems.

  4. AI drafts narrative text only. Numbers come from code; every approval stays with people.

  5. Added a read-only orchestrator agent that answers release status questions from live data: 70% faster and 78% cheaper than a general-purpose AI bot.
